Building an MVP from App Store Data (So You Don't Build the Wrong Thing)

Most MVPs fail because they're built from imagination. Someone has an idea, sketches some screens, builds for three months, and launches to silence. The irony is that the App Store already contains everything you need to know about what to build, what to skip, and what people will actually pay for. You just have to read it.

The imagination trap

I've watched dozens of indie developers describe their MVP planning process, and it usually goes like this: they think of features they personally want, cut a few they consider non-essential, and call the remainder their MVP. The problem is obvious once you say it out loud. You're one person. Your preferences are not a market.

The App Store has millions of reviews from real people describing exactly what they like, what they hate, and what they wish existed. Competitors have already run the experiment of launching with certain features and been graded publicly by their users. You can read those grades. They're free.

This isn't about building something soulless or purely data-driven. It's about starting from evidence instead of hunches. You still bring your taste and judgment. But the raw materials come from people who are already spending money in the category you want to enter.

Step 1: Map the competitive landscape (properly)

Most people search the App Store for their idea, look at the top three results, and stop. That's not research. You need to find every app that a potential user might try before they try yours.

Start with the obvious keyword search, but then go further. Look at the "You Might Also Like" section on each competitor's App Store page. Check what apps come up when you search adjacent terms. If you're building a habit tracker, don't just search "habit tracker." Search "daily routine," "streak counter," "goal tracker," and "self improvement." Users don't think in your category labels.

Build a spreadsheet with 10 to 20 competitors. For each one, note the overall rating, number of ratings, last update date, price model, and which App Store categories it appears in. This takes about an hour, and it's the most important hour you'll spend before writing code.

Pay special attention to apps with high download numbers but low ratings (3.5 stars or below). These are apps that people need badly enough to download despite being mediocre. Step 2: Read reviews like a researcher, not a browser

Scrolling through reviews casually is a waste of time. You need a system. Here's the one I use.

For each of your top five competitors, read the most recent 50 one-star reviews and 50 five-star reviews. Yes, both. The one-star reviews tell you what's broken. The five-star reviews tell you what's keeping people around despite those problems. Both are data.

As you read, sort every complaint and every compliment into categories. You'll start seeing patterns after about 20 reviews. Common buckets include: missing features, performance issues, pricing complaints, UI confusion, sync problems, and ads/monetization friction. The magic is in the frequency counts. If 30 out of 50 one-star reviews for a competitor mention that their sync feature is unreliable, and your app has solid sync from day one, you've just found a real differentiator. Not a made-up one. A real one that real people care about.

Also pay attention to what people don't complain about. If nobody mentions a certain feature in negative reviews, it's probably fine in existing apps. You might not need to outperform there in your MVP. Match the baseline and move on.

Step 3: Extract your feature list from the data

Now you have a pile of categorized complaints and praises. Turn them into a feature list using three buckets:

Table stakes. Features that appear in every competitor and are mentioned positively in five-star reviews. These are non-negotiable. If every habit tracker has streak counting and people specifically praise it, your habit tracker needs streak counting. Not having it isn't minimalism; it's a gap that users will notice immediately.

Differentiators. Features that competitors either lack or do poorly, and that appear frequently in negative reviews. This is where you win. If people keep complaining that the leading app doesn't work offline, and you build offline-first, you've got something real to talk about in your App Store listing.

Nice-to-haves. Features that appear in some competitors but aren't mentioned much in reviews either way. Users don't love them, don't hate them, don't miss them when they're gone. Cut these from your MVP without guilt.

Step 4: Let revenue data shape your scope

Features cost time. Time costs money (or at least opportunity). Before you commit to your feature list, check whether the market can support the effort.

Look at what competitors charge. If every app in your category is free with ads, that tells you something different than if they're all charging $9.99/month. The pricing landscape affects what you can afford to build. A market where users pay $4.99/year cannot support a six-month development cycle.

Check competitor revenue estimates on sites like Sensor Tower, AppMagic, or through App Store Intelligence tools. These numbers are rough, but directionally useful. If the top app in your niche is making $2,000/month, you're probably not going to make $10,000/month by being slightly better. Adjust your scope (and your expectations) accordingly.

Revenue data also tells you which features to gate behind a paywall versus giving away for free. Look at what premium features competitors offer. If users are paying for a feature, they value it. If competitors give it away free, charging for it will feel wrong to users regardless of how good your version is.

Step 5: Build an anti-feature list

This is the step most people skip, and it matters more than any feature you add. An anti-feature list is everything you deliberately choose not to build.

Go back to your competitor reviews. Look for features that generate mixed reactions, ones that some users love and others hate. Social features in productivity apps are a classic example. Gamification is another. Widgets. Apple Watch complications. Dark mode is debatable (it's basically expected now, but it doubles your design work for a v1).

For each feature on your anti-list, write one sentence explaining why you're cutting it. "Social sharing: adds two weeks of development for a feature that 4% of competitor users mention." This discipline prevents scope creep better than any project management tool.

The anti-feature list also becomes your post-launch roadmap. Once your MVP is live and generating its own reviews, you can revisit these decisions with first-party data instead of borrowed data.

Step 6: Write your App Store listing before you build

This is a forcing function that saves months. Before you write a line of code, write the App Store description for your finished app. The title, subtitle, first paragraph, and feature bullet points.

If you can't write a compelling listing, your MVP scope is wrong. Either you're building too little (nothing interesting to say) or too much (you can't fit it into a coherent pitch).

Compare your draft listing to competitor listings. Does yours communicate something different? If your listing reads like a slightly reworded version of the top competitor, users have no reason to try yours. Go back to your differentiators from step 3 and make sure they're front and center.

This exercise also forces you to think about App Store Optimization early. Your keywords, your screenshot strategy, your positioning, all of this becomes clearer when you write the listing first. Amazon does something similar with their "working backwards" approach, writing the press release before building the product. It works for apps too.

Step 7: Let market data guide your tech decisions

Technical architecture should follow market reality, not the other way around. Here's what I mean.

If your competitor analysis shows that users in your category care deeply about offline access, build offline-first. Don't plan to add it later. "Later" means re-architecting your data layer, and by then you have users depending on the online-only version.

If reviews show that users switch between competitors frequently (look for reviews that mention "I came from X app"), make data import a v1 feature. Not v2. Users who can't bring their data won't switch, no matter how good your app is.

If you're entering a category where the geo-arbitrage opportunity is real, meaning the app works in one country but not others, plan for localization from day one. Use string files, plan for right-to-left layouts if relevant, and keep your backend currency-agnostic. These things are cheap at the start and expensive to retrofit. If competitor apps crash frequently (check negative reviews for "crashes," "freezes," "loses my data"), reliability is your differentiator. Use that to justify spending extra time on testing infrastructure rather than features.

Step 8: The two-week test

Once you have your feature list, apply this filter: can you build a usable version in two weeks? Not polished. Not pretty. Usable. If not, cut more.

I know two weeks sounds aggressive for anything non-trivial. But the goal isn't to finish in two weeks. It's to force yourself to identify which features are truly core and which you're including out of anxiety. Anxiety-driven features come from the fear that your app isn't enough, that users won't get it unless you add one more thing.

Your competitor review data is your defense against anxiety. When you're tempted to add a feature, ask: did anyone complain about the lack of this in competitor reviews? If not, it can wait.

Some of the most successful indie apps launched with embarrassingly little. The key is that the little they had addressed a real complaint about existing options. If your two features solve the top two complaints in the category, you have a viable product. I explored real examples in 5 apps making $10K/month that started as better clones.

Step 9: Check if your MVP works across markets

One thing people overlook during MVP planning is whether their core feature set works in different countries. An app that's useful in the US but irrelevant in Japan or Germany is leaving money on the table from day one.

Check your competitors in different App Store regions. Some categories are saturated in the US but wide open in Asia or Europe. Our geo-arbitrage scanner exists specifically for this, comparing app availability and quality across countries.

If a feature only makes sense in one market (say, integrating with a US-only payment service), consider whether that feature belongs in your MVP or whether a more universal alternative exists. Building for multiple markets from the start doesn't mean translating everything. It means not painting yourself into a corner.

Mistakes I keep seeing

Building the premium version first. Your MVP should be what free users get. Premium features come after you've proven people want the basic version. Too many developers build elaborate subscription features before they know if anyone will download the app at all.

Ignoring the "switching cost" problem. If your competitors have been around for years, their users have data, habits, and muscle memory invested. Your MVP needs to address switching friction explicitly, either through data import, familiar UI patterns, or a dramatically better experience in one specific area. People don't switch apps for marginal improvements.

Treating "minimum" as "bad." Minimum viable doesn't mean ugly, buggy, or confusing. It means fewest features at the highest quality you can manage. Every feature you include should work well. If it doesn't, cut the feature rather than shipping it broken.

Skipping the monetization design. Your revenue model should be designed at MVP stage, even if you launch free. Where will the paywall go? What will premium include? If you don't decide now, you'll bolt it on later and it'll feel bolted on.

Not reading enough reviews. Fifty reviews is a start. Two hundred is better. You're looking for patterns, and patterns need sample size. If you got bored after 20 reviews, you didn't do enough research.

A real example

Say you want to build a meal planning app. You search the App Store and find 15 competitors. You read 500 reviews across the top five.

The data tells you: people love recipe suggestions based on what's in their fridge (mentioned in 40% of five-star reviews). They hate complicated onboarding that asks 20 questions before showing anything useful (mentioned in 35% of one-star reviews). They want a grocery list that syncs with a partner (mentioned in 25% of negative reviews as missing). Nobody cares about the social feed feature that two competitors built.

Your MVP becomes: ingredient-based recipe search, zero-question onboarding (just show recipes), and a shared grocery list. That is three features. Not fifteen. Three. And each one is grounded in what hundreds of real users said they wanted.

Your anti-feature list includes: social feed, macro tracking, meal prep videos, integration with fitness trackers, and custom recipe creation. All nice. All later. All cut because the review data didn't indicate strong demand.

Your App Store listing writes itself: "Tell us what's in your fridge. Get dinner ideas in seconds. Share your grocery list with anyone." Clear, different from competitors, and backed by actual user demand.

After launch: your own reviews become the data

Once you ship, the process inverts. You stop reading competitor reviews and start reading your own. Your users will tell you what to build next, and their requests will be more relevant than any competitor analysis because they're already using your app.

Track feature requests by frequency. If ten users ask for the same thing, it probably belongs in v2. If one user asks for something elaborate, it probably doesn't. The same systematic approach that built your MVP guides your roadmap.

Check competitor reviews periodically too. When a competitor ships a feature that gets strong positive reactions, that's useful signal. When they ship something that bombs, you just saved yourself the effort of building it. The rising niche scanner can help you spot when your category is shifting.

The whole point of this approach is replacing intuition with evidence. Not eliminating intuition, but making sure it has something to work with besides your own assumptions. Your taste still matters. Your judgment still matters. But now they're informed by what thousands of people have already told you they want.
